面试官您好,我叫徐静怡,有将近4年的制造业项目管理经验。

我目前在泰胜风能做项目专员,独立负责 5+ 个国际风电塔筒项目,客户覆盖巴基斯坦、土耳其、澳大利亚等市场,所有项目按期交付,没有客户投诉记录。这段经历让我系统建立了从技术立项、里程碑拆解、跨部门资源协调,到风险识别与闭环、出口发运的项目全生命周期管理能力。

再往前一份工作在鸣志电器,负责新加坡、德国、印度等海外客户的订单全流程管理,也参与过越南工厂转产项目的协调执行,建立了从订单录入、交期管理到出口报关的全流程执行能力。

Hi, I'm Xu Jingyi. I have nearly four years of project management experience in manufacturing.

Currently, I'm a project specialist at Taisheng Wind Power, independently managing over ten international wind tower projects — for clients in Pakistan, Turkey, and Australia. All projects have been delivered on time, with zero client complaints. This experience has given me end-to-end project lifecycle management capability — from technical kick-off and milestone planning to cross-functional coordination, risk management, and final delivery.

Before that, I was at Mingzhi Electric, where I managed the full cycle of overseas customer orders — from order entry and lead time management to export documentation and clearance — for clients in Singapore, Germany, and India. I also coordinated a Vietnam factory transfer project.

I'm interested in this role at BSH because the core responsibilities — cross-functional coordination, international stakeholder management, and driving project milestones — are exactly what I do now. 六、中文核心问题 Q&A

Q1:你的项目经验主要是工业制造,BSH 是家电行业,你怎么看待这个跨度?

策略: 主动提,别回避。重点强调项目管理方法论的通用性,同时展示你对行业差异的认知。

行业背景确实不同,但项目管理的底层逻辑是通用的:目标分解、节点管控、跨部门协调、风险识别和闭环处理——这些方法不会因为换了行业就失效。家电产品项目相比工业风电,技术门槛对PM来说反而更低一些,我的学习曲线会比当年从贸易转到风电更短。

当然,BSH有自己的产品开发流程和财务指标体系,比如阶段评审和EBIT管控,这些是我需要补充的具体知识,但我有信心在短期内上手。


Q2:你理解 EBIT 吗?项目里怎么关注财务数据?

策略: 诚实说明范围边界,展示财务意识,不假装会你不会的。

EBIT(息税前利润)是衡量项目盈利能力的核心指标,排除了融资成本和税务影响,能更纯粹地反映项目本身的经济效益。在我目前的岗位上,预算审批和利润分析主要是项目经理和财务部门负责,我更多是在执行层面关注进度和质量——但我会有成本意识,比如判断紧急采购是否划算、提前备料带来的库存成本和规避延期违约金之间的权衡。

如果这个岗位需要更深入地参与项目财务管控,这是我需要学习的方向,我有意愿也有数字敏感度去做这件事。


Q3:你怎么向高层管理层汇报项目进展?能举个例子吗?

我的原则是:汇报要让管理层"只需要做决策,不需要来问"。具体做法是:主动区分哪些信息是需要他们知道的、哪些是需要他们决策的,不把所有执行细节都堆上去。

举个例子:WEG项目推进过程中,我发现客户图纸延迟已经到了可能影响物料采购窗口的临界点。我没有等这件事变成问题再汇报,而是提前同步给上级:说明当前图纸确认进度、预测最晚必须完成确认的时间点、以及如果未能在节点前完成我建议启动哪些备选方案。上级批了提前备料的方案,最终没有影响交期。

汇报格式我习惯用:当前状态 → 风险或偏差 → 建议的处理方式 → 需要上级决策的具体事项。


Q4:你怎么协调多个部门,特别是在你没有行政权力的情况下?

我基本靠两件事:信息透明和利益对齐。

信息透明是说,我会确保相关部门都清楚当前项目的整体状况,特别是某一方的延迟会如何影响下游部门——这样大家就不是在为自己的部门争资源,而是在为一个共同的目标配合。

利益对齐是说,我在找某个部门配合之前,会先理解他们的优先级和难处,然后说清楚"为什么这件事对你们部门也重要",或者帮他们找到配合的方式,让成本最低。

在泰胜,我要同时协调总部、基地技术、采购、生产、质检、物流六七个部门,没有行政授权,但项目一直按期推进,靠的就是这套方式。


Q5:你能描述一个你识别到风险并成功应对的例子吗?

金风土耳其项目里,技术部门发了一封邮件,把某规格的门锁从普通门锁改成密码锁。但是BOM表单没有同步更新,新接手的采购同事就按照BOM下了普通门锁的单。

我是在物料协调会上看到采购清单时发现这个不一致的。当时距离发运节点只有两个多月,如果等到生产才发现,肯定来不及。

我做了两件事:第一,立刻协调采购去确认密码锁的最快交期,确认可以赶上节点,及时补单;第二,跟技术部门提出流程改进建议,以后物料变更必须同步更新BOM,不能只靠邮件通知。这之后我自己也养成了接到变更通知就核查BOM的习惯。

这个项目最终按期交付。


Q6:你对产品生命周期管理(PLM)怎么理解?

产品生命周期管理,是从一个产品的概念阶段开始,一直覆盖到量产上市,甚至退市的全过程管理。核心是在每个阶段确保目标是清晰的、风险是可控的、各部门是对齐的,然后通过阶段评审(Gate Review)来决定是否进入下一阶段。

我在风电行业的项目管理更偏向执行端——从技术澄清启动到产品交付发运的全周期执行,本质上是生命周期管理里"开发后期到量产交付"这个阶段的工作。我理解家电行业的产品项目会更强调前期的产品定义和开发验证阶段,这部分的系统知识是我需要补充的,但整体框架的理解和执行能力我有基础。


Q7:同时推进多个项目,你怎么管理优先级?

我的做法是动态管理,而不是一开始排好顺序就不变。

每周我会看一遍所有在手项目的关键节点,判断哪些在正常进展、哪些有风险、哪些需要集中资源处理。有偏差的项目优先关注,其次是最近两周内有关键节点的项目。

具体工具上,我用Excel建了一个多项目进度跟踪表,每行是一个项目,列是各个里程碑节点,颜色标记状态(正常/风险/延迟)。每周更新一次,一眼就能看出整体状况和需要重点关注的地方。

在泰胜最多同时跑过3个项目并行,都按期交付,靠的就是这套可视化的进度管理方式。


七、英文核心问题 Q&A

这部分准备用于英文面试轮次(可能是外籍HR或德国方面的面试官)。练习目标:每个答案能流利说出,不需要一字不差,掌握关键信息点即可。


Q1: Tell me about a challenging project you managed.

用 WEG 澳大利亚项目作为核心案例。

One of the most challenging projects I managed was a wind tower project for WEG, a Brazilian company entering the wind energy market in Australia for the first time.

The challenge was that WEG had zero experience in wind towers. Their engineering team was unfamiliar with the design requirements, and drawing delivery was severely delayed — which was blocking our entire supply chain: technical review, BOM breakdown, and procurement.

My role was to manage the full execution from our side. I organized weekly cross-team technical alignment meetings with our headquarters, our factory's technical team, and WEG's engineers — working through drawing issues one by one. At the same time, I recognized that the drawing delays were creating a procurement bottleneck, so I proactively coordinated with our procurement team to start sourcing confirmed materials ahead of the normal process.

The result was that we managed to keep the delivery timeline largely on track, and we established a cross-functional coordination process that can be reused for future new clients.


Q2: How do you manage cross-functional teams without direct authority?

I rely on two things: transparency and alignment on shared goals.

First, I make sure everyone involved has the same picture of the project — especially how delays in one area will impact others downstream. When people see the full chain of consequences, they're more motivated to cooperate.

Second, before I ask any team for support, I try to understand their constraints and priorities first. Then I explain why this request matters to the overall project — and to them specifically. That way it doesn't feel like I'm just adding to their workload.

In my current role, I coordinate six or seven departments simultaneously — headquarters, engineering, procurement, production, quality, and logistics — without any formal authority. Projects still get delivered on time because the teams trust that I'm managing fairly and keeping everyone's interests in mind.


Q3: How do you report project status to senior management?

My principle is: give management what they need to decide, not everything I know.

I structure reports around three things: current status, any deviation or risk, and what decision or action I'm recommending. I keep it concise and action-oriented.

For example, when I noticed that our WEG project's drawing confirmation was approaching a critical deadline — past which procurement would be too late — I didn't wait for the problem to escalate. I went to my manager with the situation, the risk, and a specific recommendation: start pre-purchasing confirmed materials now. He approved it, and we avoided a delay.

I think the key is proactive communication. Surprises are what management hates most. If I flag things early with a proposed solution, it builds trust and keeps decision-making smooth.


Q4: Why BSH? Why this role?

Two main reasons.

First, the role is a strong fit. Cross-functional coordination, driving project milestones, international stakeholder management — this is exactly what I do today. I don't need to learn the fundamentals; I can contribute from day one.

Second, I want to grow in a more structured environment. In domestic manufacturing, a lot of project management is informal. I know BSH has mature gate review processes and clear governance frameworks. That's the kind of system that will make me a better PM.

BSH's global scale and Nanjing presence also align with where I want to build my career long-term.


Q5: How do you handle a situation where a project is falling behind schedule?

First I try to understand why — is it a dependency issue, a resource issue, or a decision that hasn't been made? The response depends on the root cause.

If it's a dependency issue, like waiting on a supplier or another team, I escalate early and explore parallel tracks — for example, can we start anything else while we wait?

If it's a resource issue, I flag it to management quickly and present options — do we add resources, adjust scope, or shift the timeline? I try never to just absorb delays silently and hope things catch up.

And I try to build buffer into the plan from the start, especially for activities that depend on external parties. In my wind tower projects, client drawing delivery was always a wildcard — I learned to plan around that uncertainty rather than assume everything would go smoothly.


Q6: Tell me about a time you identified a risk and handled it.

In one project for a client in Turkey, the engineering team sent an email changing a component spec — from a standard door lock to a keypad lock. But the BOM wasn't updated to reflect the change. A new procurement team member ordered the wrong part based on the outdated BOM.

I caught it during a material coordination meeting when I noticed the procurement list didn't match the latest spec. We still had time to correct it — I immediately coordinated with procurement to source the right parts at the fastest lead time, and confirmed it would still meet our shipping deadline.

I also raised a process improvement: any spec change must be accompanied by a BOM update, not just an email notification. After that, I made it a habit to cross-check the BOM whenever I received a change notice.

The project delivered on time.


八、风险点应对

风险1:学历(本科 vs 要求硕士)

这是最大的硬伤,但不是一票否决——BSH 实际招聘中也有本科进来的情况,关键是你的经验密度。

如果面试官主动问到:

我知道岗位要求是硕士,我是本科学历,这一点我想正面说明。我理解学历代表了一定的学习能力和知识深度,但我4年里独立管理了 5+ 个国际项目,经历的项目复杂度和沟通密度是很高的。我希望能用实际的工作内容来说明我是否匹配这个岗位的要求——如果您愿意,我们可以对照具体的职责来谈。

如果没有被问到: 不要主动提,先把面试做好。


风险2:英语口语

面试前一定要练英文自我介绍,做到流利无明显停顿。如果面试官切换到英文:

  • 保持冷静,语速可以稍慢,但要完整表达
  • 不会的词可以用简单词替换,不要停下来想
  • 结束时可以问:"Is there anything you'd like me to expand on?"(有什么您想让我展开说的吗?)

风险3:无家电行业经验

家电和风电都是制造业,项目管理的核心逻辑是相通的。家电产品的技术门槛对PM来说反而比工业设备更低,我相信行业知识的学习曲线对我来说会很短。当初我从贸易背景进到风电行业,半年内就能独立管理国际项目——我有信心在BSH做到同样的事。


风险4:财务/EBIT 经验不足

见 Q2,坦诚说明边界 + 展示财务意识 + 表达学习意愿。不要假装会,但也别说"我完全不懂财务"。


九、面试结束时的反问

选 2-3 个,不要全问:

  1. "请问这个PM岗位目前主要负责哪类产品线的项目?项目的平均周期大概是多长?"
  2. "PM和开发、质量、工厂部门的日常协作方式是怎样的?是否有固定的阶段评审节点?"
  3. "您觉得在这个岗位上,做得好和做得优秀的差距在哪里?"(展示上进心)
  4. "请问目前招聘的进度是怎样的?后续流程大概是什么安排?"(最后问,表达期待)

英文版备用(如果英文面试):

  1. "What types of products does this PM role primarily focus on, and what's a typical project timeline?"
  2. "How does the PM work with engineering, quality, and factory teams — is there a formal gate review process?"
  3. "What does success look like in the first six months for someone in this role?"

十、薪资谈判

目标区间: 12,000–15,000(14薪,年包约17-21万)

BSH 是外资大厂,薪资预算相对充足,不要报低了。

我目前的薪资在7500左右。考虑到南京的生活成本、BSH的平台定位,以及这几年的经验积累,我的期望区间大概在12到15K。但我也会综合考虑岗位的职责范围和整体薪酬结构,希望我们能找到一个双方都合适的方案。

如果对方追问底线:

12K是我的心理底线,这个数字对应的是我对这个岗位职责和市场定位的判断。如果其他方面都很合适,这个区间我们应该可以谈。
